The challenge

The existing store ran on an end-of-life platform with an unsupported version of PHP. Page loads were slow enough to affect search ranking, merchandising changes required a developer, and the security posture was no longer defensible. A full rewrite risked months of revenue disruption.

The approach

    Placed a new Next.js storefront in front of the existing commerce engine and routed traffic per URL pattern.

  2. 02

    Migrated catalogue and content into a headless CMS so the merchandising team could publish without a release.

  3. 03

    Rebuilt checkout first, instrumented end to end, so the highest-value funnel step was measurable from day one.

  4. 04

    Moved back-end capabilities one bounded context at a time, keeping the legacy path warm until each was proven.

  5. 05

    Set a performance budget enforced in CI against Core Web Vitals.

The outcome

A storefront the marketing team can operate independently, on infrastructure that is supported and patched, reached without a single planned outage.
